Architecture Dictates Cost Visibility

2 min read

The difficulty of calculating Cost Per Tenant depends entirely on your tenant isolation strategy — the architectural decision about how much infrastructure is shared between customers. There are two ends of the spectrum, and most real systems live somewhere in between.

1. The Silo Model (Easy Mode)

Every customer gets their own dedicated infrastructure: their own VPC (Virtual Private Cloud), their own EC2 instances, their own database. No resources are shared.

  • Attribution: Trivial. Tag every resource with TenantID: acme-corp and your cloud billing dashboard gives you exact per-tenant costs with no math required.
  • Pros: Perfect cost visibility; complete blast-radius isolation (one tenant's runaway query cannot affect another); easier compliance for regulated industries.
  • Cons: Expensive at scale. Managing 1,000 separate RDS instances is operationally brutal. Reserved capacity is harder to optimize. Typically reserved for high-paying Enterprise tiers where the customer's contract value justifies the overhead.

2. The Pool Model (Hard Mode)

All customers share the same infrastructure. Data lives in the same database tables, separated only by a tenant_id column. Compute runs on the same EC2 fleet or Kubernetes nodes.

  • Attribution: Difficult. You receive one bill for the shared resource. You must use Application Telemetry — logs, metrics, and traces emitted by your own code — to reconstruct who consumed what.
  • Pros: Very cost-efficient at scale; simpler operational footprint; easy to onboard new tenants instantly. Used for Free and Pro tiers.
  • Cons: "Noisy Neighbor" risk (one tenant's heavy usage degrades others); opaque costs that require active instrumentation to understand.

3. The Bridge Model (Hybrid)

Many mature SaaS platforms use a hybrid: Free and Pro customers share pooled infrastructure, while Enterprise customers get siloed environments. This lets you optimize cost efficiency for the long tail while guaranteeing isolation for high-value accounts.
